The short answer: the problem is almost never the water heater. It’s a usage pattern. The two reliable fixes are a 10-minute schedule offset or a shower length agreement. Both work without anyone buying a new appliance.
Why your hot water keeps running out
A standard 40-gallon tank gives you roughly two back-to-back showers before it starts recovering. Recovery time is 20–30 minutes for electric, 10–15 for gas. So if you and your roommate shower within 15 minutes of each other and one of you goes long, the second person is rinsing in cold water by minute four.
This isn’t personal. It’s physics. But it becomes a problem when the long-shower roommate doesn’t realize — or doesn’t care — that they’re using up the tank.
How do you tell a roommate to take shorter showers?
Skip the passive-aggressive note on the bathroom mirror. Say it once, casually, and make it about logistics, not their hygiene habits:
“Hey, the hot water runs out if we shower close together. Can we figure out a schedule, or do you want to flag me when you’re done so I can jump in?”
That’s it. You’re not accusing them of being wasteful. You’re proposing a system. Most reasonable roommates will either offer to text you when they’re out, or they’ll suggest a rough morning order. If they get defensive, that tells you the conversation is actually about something else.
The three fixes that actually work
Stagger by 30 minutes. The simplest one. If you shower at 7:30, they shower at 8:00 or earlier. The tank fully recovers between uses. Nobody has to time anything down to the second.
Set a shower length agreement. 10 minutes each, on weekdays. Weekends are a free-for-all. This works best in a 3+ person house where the math gets brutal otherwise.
Bump the water heater up 5°F. Most heaters are set to 120°F. Going to 125°F gives you slightly more usable hot water because the tank mixes more cold water in at the tap. Don’t go above 125°F — scald risk goes up fast. Check the dial on the side of the tank.
If you’ve got a tankless heater and you’re still running out, that’s a flow-rate issue, not a capacity issue. Two showers running at once will starve a tankless every time. Stagger.
What if they ignore the schedule?
Some roommates agree to a fix and then forget about it by week two. A couple of options:
Install a shower timer — a $15 sand timer with a suction cup, stuck to the wall. Doesn’t enforce anything, but it makes the time visible. Hard to argue you didn’t notice.
Or shift your own routine. Shower at night. Most long-shower people are morning showerers. Going off-peak fixes the problem without another conversation.
